Experiences

In response to our client's urgent need to implement a critical control to mitigate the risk of fatal crashes and collisions in the mine, our firm provided comprehensive organizational change management support from initial assessment to final execution. We focused on identifying and analyzing stakeholders, designing specific engagement and training plans, and managing their execution, ensuring a methodology based on technology platforms (BAU). We also developed communication strategies and coordinated the alignment of processes to ensure effective change adoption. We achieved strong stakeholder collaboration, with more than 200 contractor vehicles identified for configuration and change proposals for six key procedures, protocols and the like.

The project focused on modernizing access control for a major mining company, replacing a disorganized system with a single, organized system. Our company led the change management and technology implementation, integrating new applications and systems to improve efficiency and security. Now, with a centralized system, users can access multiple sites with a single credential. Contractor and license management has been simplified, improving operations at the client's casinos.

Our company led the change management for the implementation of the Global Contractor System program in one of the client's facilities, developed strategies, communication and training plans aligned with the global strategy, trained managers and accreditation teams on the new processes and systems, and provided stakeholder management support. More than 90% of the collaborating companies migrated to the program with trained managers and contract owners. The system exceeded its target of 80% of confirmations.

With a comprehensive approach, our company gathered detailed information and designed an optimization model to generate real value in the following processes: Assembly, Reconstruction, Mining Contracts, Monitoring, and Customer Service Center. We presented business cases with clear estimates of benefits and costs, along with defined success objectives. We also developed an implementation roadmap to ensure a smooth transition to operational excellence by optimizing the processes with an integration proposal.

We analyzed the congruence between management activities and the effort required to identify people and technology gaps. We quantified the effort and technology used, identified key knowledge, and assessed the quality of outputs and inputs. As a result, we identified areas of focus and opportunities for improvement in technology and knowledge. We presented restructuring proposals to close these gaps and improve operational efficiency.
