We developed a methodology to prepare a study to identify long-term opportunities and threats. We mapped material and equipment requirements for projects in Chile and analyzed supplier capacity. Analysis of execution times and schedules was critical to construction demand. It is crucial for mining companies to anticipate this demand, in advance of tenders or new contracts with local and international suppliers.

Experiences

Our company managed the public affairs project office, automated indicators, supported the implementation of the community complaint system, validated opportunities for improvement in alerts, impact assessment and led the digital transformation. This allowed effective monitoring of plans, incorporation of new social project management tools, consolidation of the project office and formalization of key methodologies.

Our company assisted in the validation of the Copper Mark and ICMM certifications, as well as in the structuring of reporting models and KPIs to comply with the standards. In addition, we assisted in the preparation of annual reports in spanish and english, covering social, environmental and fiscal aspects. All of the above was applied in the area dedicated to the integration of the group's sustainability information, in order to show progress to the different stakeholders in key areas such as Copper Mark, Social and Investment Management, Environment and Human Resources Management.

Risk Management

We focus on risk identification, analysis and assessment, defining processes and products to identify associated risks, causes and effects. We perform probability and impact analysis, assessing the level of severity and business impact (BIA). We implement treatments and controls, evaluating costs and benefits to define risk treatment and develop risk mitigation plans and critical controls. In addition, we provide monitoring, reporting, and evaluation of control effectiveness, as well as follow-up on control

Business Continuity

We develop contingency scenarios and assess critical risks, identifying and evaluating their business impact (BIA). We create continuity plans for alternative operations and recovery, assessing the costs and benefits of continuity alternatives or enhancements to the current situation. We define governance and crisis management, along with testing, maintenance, training, and dissemination plans. Benefits include ensuring continuity of operations, ensuring resumption of critical processes, and minimizing decision making in the event of a disaster.

Management model and systems

We define risk management models appropriate for each organization, along with internal risk management documents. We implement processes and systems, evaluate system alternatives appropriate to the management model, and manage projects and changes in implementation. The benefits are the installation of an appropriate process in each organization, the organization of risk management, the integration of this function in the organization and the appropriate incorporation of technological support tools.

Experiences

We conducted a comprehensive process that included risk identification and assessment, business impact analysis (BIA), and detailed review with the operating areas. More than 240 potential risks were analyzed and the most critical ones were selected for the continuity plan. The result was the delivery of updated documents, both at the corporate level and specific to each business, along with a quick guide to the plan for easy reference. All this was done to update and simplify the Business Continuity Plan in all mining operations and corporate processes, adapting it to the new global and operational scenarios to ensure effective business continuity.

Our client required the integration of risk management into its business management by defining its risk management manual, its governance, its management model and its strategic and operational risk matrices. Vantaz successfully supported the integration of risk management into the business management through a two-step process. In the first step, a risk management model was developed based on recognized standards. In the second step, comprehensive analyses of strategic and operational risks were conducted, resulting in the identification of 12 critical risks and 448 operational risks, as well as 293 improvement opportunities. These results were presented to the Executive Committee to ensure informed and effective risk management throughout the organization.

Environmental management model

We develop and/or implement an environmental management model adapted to the current or future state of the mining company, with four main areas of work or "pillars": Leadership, Reporting, Operational and Regulatory Risks, and Climate Change. Benefits include consolidation of environmental management issues in a successor model, standardization of practices and procedures among companies in the same group, and visibility of environmental management.

Approval and compliance management model

We design and/or implement a permitting and compliance management model within an organization, including procedures, document management, and permitting process follow-up. We administratively manage the cycle of obligations derived from environmental or sectoral permits, define verifiers and follow up on verification. Benefits include clarifying the flow of information and responsibilities in the permitting process, managing and disposing of related documentation, organizing the inspection process, and streamlining procedures with the support of a dedicated team.

International Certifications

We advise on the process of obtaining and implementing international certifications and monitor compliance with standards (e.g. Copper Mark, IRMA, ICMM, etc.). Benefits include maintaining a consolidated work plan, visibility of internal man-hours required, and improved coordination and execution times.

Experiences

Our company sought to systematize internal processes for monitoring progress and results, particularly in relation to territorial management and the corporate environmental management model. Hand in hand with the Public Affairs and Environment sub-managers, we developed work programs and progress indicators to complement the financial aspects. In the environmental area, we implemented a monitoring and control process to ensure compliance with plans to close environmental gaps and manage other regulatory and operational risks. We were also able to systematize territorial management initiatives and projects, continuously monitor their progress and organize critical environmental information. All of this was integrated into an internal monitoring program to ensure efficient and accurate management of environmental gap closure plans.

Our company led the definition of an environmental management program for each company in the group, establishing follow-up and compliance criteria. We maintained an organized work structure with regular meetings, progress and management reports. In addition, internal dissemination was expanded to increase awareness of the environmental model and its achievements. This allowed us to maintain a unified program aligned with the Group's standards, demonstrate concrete progress in environmental compliance and risk control, and ensure the constant presence of environmental management on the management agenda and throughout the organization.

A work plan was implemented to establish a functional model, define roles, map processes, and update the Permits and Compliance Manual. Workshops, training and procedures were developed according to the client's standards, and a document management system was implemented. The manual was updated, content for courses was created, 73 inspections were systematized and the document system was implemented. All this was done to efficiently adapt to the new organizational structure.

Our client's Corporate Health and Safety Management wanted to implement a new risk management model and improve reporting to address challenges such as fragmented management systems and a lack of focus on fatality prevention. Our firm led this transformation, bringing in specialists and managing the organizational change. The new model focused on four vectors: Safety, Health, Leadership and Reportability, with the goal of achieving zero fatalities. A comprehensive change management process was implemented, from preparation to implementation and monitoring, including communication and training strategies. As a result, the strategic model for critical risk management was successfully implemented, critical risks and controls were identified, leadership was strengthened, personnel were trained, and new analysis and reporting methodologies were established. Improvement opportunities were identified to ensure the sustainability of the change.

Our client focused on a cultural transformation with a clear goal: to eliminate fatalities in their organization. We implemented an integrated program of initiatives along with a robust change management plan to ensure successful implementation of the strategic risk management model and standardized incident reporting. Our services ranged from process design to ongoing monitoring, including the development of integrated strategic model planning, change management process design, stakeholder and risk analysis, and security technology project portfolio management. As a result, we achieved a significant reduction in fatalities, alignment of safety methodology, and increased attention to safety and health on the company's executive planner.
